You've done the math, and the numbers look great. The data can't tell you exactly that your training was the only reason results improved – at least not in the way that a lab experiment would. The forgetting curve is ruthless. Ignore it, and your data gets worthless. Studies have found that employees lose half of what they learn within just a few days unless they actively use it (it's why those 2-week measurement reports look great on paper – everyone still remembers the content, and everyone's scores are high, and management is thrilled). Fast forward 6 months, and those same employees can barely remember the basics.

When Should You Measure Your Training Results

Employee turnover brings a different layer of difficulty to your measurement process. 20% of your trained workforce might walk out the door long before you've had a chance to measure any results. At that point, your data gets almost meaningless because you can't tell if your training made a difference or not. The only reliable way to deal with this is to document which employees remain with the company and which ones leave, and then run your calculations based exclusively on those workers who stayed long enough to actually apply their new skills.

Microsoft has gone in a very different direction with its micro-learning strategy. They measure results after just 2 to 3 weeks. This works for them because each module zeroes in on one particular skill that you can use right away. Other organizations have started running follow-up measurements at the 6-month and 12-month marks for their big strategic initiatives. They want to know if the behavior changes they're seeing are actually permanent or just temporary blips on the radar.

Systems That Work for ROI Measurement

Businesses have a bad habit of treating ROI measurement as some one-off event that only happens a few times a year, and doing it that way is completely backwards. The calculations and tracking need to be part of your everyday workflow; otherwise, the whole system falls apart pretty fast.

Instead of scrambling around trying to measure results weeks or months after a program ends, they've made ROI tracking just another part of how they run operations day-to-day. Once you connect those systems to your business intelligence tools, the majority of the number-crunching happens on its own. Nobody has to spend entire weekends buried in spreadsheets anymore, trying to make sense of the quarterly results.

One of the trickiest parts about measuring training programs is that you have to compare the ROI across very different types of initiatives. A technical certification program and a leadership workshop are two very different beasts in terms of the value they deliver. Create a steady reporting schedule (whether that's monthly, quarterly, or whatever makes sense for your organization) and follow it no matter what.

Another important point is that you don't need to measure everything. A strategic sample from each of your main training categories will give you most of the answers you're after without the extra work. We're talking about 80% of the helpful information with maybe 20% of the effort needed for full measurement. Some of the more innovative businesses have even started to use pilot program results to forecast the ROI for full rollouts before they launch them company-wide.
